Best Achievement in Operational Excellence to deliver an outstanding Value Creation or Innovation Execution Project - Project CORE

For 25 years, Lighthouse has provided software and services to manage the increasingly complex landscape of enterprise data for compliance and legal teams. In 2017, Lighthouse merged with Discovia creating the largest organization in the industry focused purely on ensuring optimal use of technology for ediscovery, compliance, and risk management. At the time, Lighthouse and Discovia were operating on two different processing workflows and systems. The desired future state workflow and system integration would impact a large portion of the combined company and take place across teams and geographies. During this time, Lighthouse Spectra, a proprietary self-service ediscovery solution, was in the final stages of development, but in need of a sufficient processing engine.

Project CORE was rolled out under one of five key initiatives included in Lighthouse’s Service Delivery (SD) Integration Program launched in Q4 2017. CORE was designed to bring to bear end-to-end processing automation and consolidate processes across both legacy companies, reduce the number of labor hours needed per matter to increase efficiency, quality, and profitability, and act as the processing system behind Spectra so the tool could be brought to market.

Representatives from each impacted function of the organization were represented on project teams of between 10 – 25 people with responsibilities funneling up through the team’s project members, Enterprise Project Management (EPMO) representative, project lead, and executive sponsor. The scope, deliverables, benefits, timeline, tasks, risks, decisions, and weekly status reports of each project were owned by the project team members to build self-guiding teams of change agents. SD Integration Program Status meetings allowed the EPMO to align outstanding decisions with the Integration Governance charter and kept all stakeholders, including all employees, up to date.

CORE officially launched in April 2019 following a six-month pilot program, in which a few clients were brought on to the new system to gradually build internal team exposure to the new workflow. In October 2019, Lighthouse reached our highest ever ingestion volumes in Seattle and New York, which was made possible by running 85% of all ingested data through CORE. As a result of the end-to-end automation brought to bear through CORE, Lighthouse is positioned to continue to modernize the platform and scale on a larger level. CORE’s processing system was implemented on the backend for Spectra in July 2018. Since then, we have seen great success with Spectra, including a trial to paying customer conversion rate of 76%. Spectra also helped contribute to a 13% increase in overall company revenue in 2019 and has been adopted by more than 7% of our client base.

CORE provides workflow flexibility, distributed parallel processing, faster turnaround times, and a reduction in the risk of quality issues by minimizing the number of manual interventions and QC steps required. In 2020, Lighthouse is set to launch a next-generation data aggregation and analytics platform built on Microsoft Azure big data technology, which is an extension of CORE that will integrate with data sources to enable data streaming for compliance and ediscovery.
